Each webinar follows one of the five pillars of the Knowledge Body SMR (BoK), a roadmap for world-class performance in maintenance, reliability and physical asset management for professionals and professionals. These pillars include business and administration, reliability of manufacturing processes, equipment reliability, organization and leadership, and job management.

Today also marks the opening of applications for the annual SMRP scholarship program for the 2018-2019 academic year. Leadership: You get out what you put in

Many people who are taking leadership training are disappointed with the return on their investment in money and time. After the training. they go back to the factory and have trouble grabbing it. It is as if they are surrounded by obstacles to the application of good leadership practices.

Productive leadership occurs when good leadership practices produce results. For this to happen, more than just showing typical leadership skills such as time management, strong interpersonal communication, etc. is needed. There must also be an environment in which leadership qualities are effective.

As we discussed last month, W. Edwards Deming said in 1993: "A bad system beats a good person every time." We can define a system as a group of interdependent activities and resources to fulfill a function. A bad system would have indefinite or poorly defined activities and / or insufficient resources.

Good people include managers, supervisors and staff who want to go to work every day and do a good job. It's most people.

What distinguishes a bad system from a good system? A good system starts at the top. Leaders or leaders need to determine the strategic direction between departments and functions. Departments are groups such as human resources, operations, maintenance, finance, contracts, engineering and marketing. Functions are groups of sub-departments or work centers where actions or activities are carried out in each department. Operations may for example have manufacturing, assembly and packaging functions. A good system needs a strategic direction to serve departments and functions. This contains

  • Organizational objectives,
  • Policy for departmental / functional roles and responsibilities,
  • Expectations of the department or work,
  • Resources needed to achieve performance objectives and expectations and to assume roles and responsibilities.

The objectives of the organization answer the question: "What is the organization that exists?" They offer the North Star for decision makers at all levels. Decision-makers must be able to visualize and express how their decision contributes to the organization's goals.

Departmental or functional roles and responsibilities must be clearly stated. This is for two very important reasons. First, it reports on the different activities that need to be done. When roles and responsibilities are explicitly mentioned, gaps and overlaps can be identified and resolved by senior leaders. In addition, middle and lower level managers may be held accountable for their roles and responsibilities.

The second reason that roles and responsibilities must be clearly defined is that they provide a way to identify the resources needed for each department or position. Senior leaders can not expect leaders to grow to a lower level if they do not provide enough resources. The resources provided indicate the level of performance expected by senior executives. In many organizations, responsible managers mention the desired level of performance, but they offer resources to perform at a high level.

When organizational objectives, roles, responsibilities and performance expectations are clear and resources are sufficient, the task is transferred to departmental and functional heads for performance. These middle and lower level leaders are responsible for the efficient and effective use of resources. Effective use of resources means that only the minimum resources required are used to fulfill roles and responsibilities. Effective use of resources means that performance objectives are met or exceeded for an indefinite period. A management system at the department / labor level must take into account:

  • Control and stability of daily activities and
  • Proactive improvement of daily activities.

In simple terms, managers are responsible for defining responsibilities and providing adequate resources. It is up to department or function heads to use available sources effectively and efficiently. The best leadership training in the world will not budge if the organizational environment does not support leadership practices.

2018 SMRP Symposium Features Operations Executive Keynote

Registration is now open for the 2018 Society for Maintenance and Reliability Professionals (SMRP) Symposium, with a speech from John Smith, Senior Vice President or Operations at FedEx Freight. The event will take place from 6 to 7 June 2018 in Memphis, Tennessee.

Smith's main presentation focuses on strengthening supervisors to strengthen a culture of safety, reliability and collective responsibility in the workplace. He has more than 30 years of experience with FedEx Freight maintenance activities and organizations, including the management of nearly 40,000 team members and approximately 350 service centers. Leadership: How to cede control and not go crazy

Teams do better when managers and supervisors allow them to make decisions and solve problems with the least amount of supervision.

Leaders who give their employees more control over their work and decisions about how work should be done, do so because they realize that the workforce is smarter than the systems in which the team is working. Many enlightened organizations also find that when they have more power, the workforce can react more quickly to situations.

This is because the workers know that they have been responsible for managing the situation.

When problems get worse, empowerment can be further expanded on an "act then inform" basis. Acting first and reporting second retains the advantage of a quick response. Report to the supervisor or manager what was done shortly after the action was taken informs the boss of what happened, but also provides the worker with "top coverage" (support from supervisor or manager ). Of course, the bigger the problem, the more empowered it must be.

What is required of the organization to empower teams? Several things must be present:
  •     There must be a commitment on the part of senior management.
  •     There must be mutual trust between management and work.
  •     The organization must maintain a commitment to training and education.
  •     The organization must select the appropriate activities to delegate.

When you empower the team members, you give up a little control. Your tolerance for the amount of control you leave has a lot to do with the people you consider empowering. The better the relationship between management and work, the greater the likelihood that empowerment will work.

Senior managers must commit to providing sufficient time and resources to prepare people for power. In addition, they must have the strength to make decisions that may not be the same as those of the team leaders. Of course, we want to avoid incidents that are unsafe or that do not meet regulatory requirements and those that could significantly degrade operations or result in high overhead costs.

Trust is essential. Managers and supervisors who are closest to the workforce will be those who empower specific individuals or teams. Each person or team member is responsible for performing all of their duties in a manner that increases their confidence in their knowledge, skills and willingness to assume their power. As team members gain more authority, they have the opportunity to learn new things, develop new skills, expand their network, and improve job security and earning potential.

Team members should be trained in the technical skills and / or management aspects of the role they will be asked to assume. They may need access to budget information or production planning to complete the tasks.

Empowering workers also means giving them the knowledge they need to take responsibility for decision-making. That's why I believe tremendously in the staff who participate in multifunctional training and team activities focused on issues such as fault elimination, reliability-based maintenance (RCM); failure modes, effects and criticality analysis (FMEA); and root cause analysis (RCA). When team members have the opportunity to collaborate, they learn much more about the entire system.

Always remember that not all tasks or activities are good candidates for this process of worker empowerment. Good empowerment tasks are those that can be done by people who are closer to work and who know more about how a particular system works.

My advice to managers and supervisors is to create an atmosphere that fosters collaboration and trust. Lower-level team members and their managers and supervisors should feel comfortable with the transfer of authority, and employees need all the tools and skills needed to operate reliably.

Once a team member or team has been authorized, the manager or supervisor must maintain responsibility for the task. Think of it this way: the chief retains responsibility, but the empowered person is responsible

Responsibility is yours for the taking

In our productive leadership workshops, one of the issues we address is the importance of taking charge. In this training segment there is a set of quotes from an Ann Landers column about the things people have told their auto insurance company after an accident.

Some of the funniest quotes are:

"The pedestrian had no idea which direction to go, so I caught up with him." I have a vision of a squirrel man in the middle of the road caught in the indecision.
"The telephone pole was approaching quickly, I was trying to strip myself when it hit my forehead."
My personal favorite: "I walked away from the side of the road, I looked at my mother-in-law and headed to the embankment".

Through all these quotes, there is a common thread: the person making the statement does everything possible to divert responsibility. Not taking control is a defense mechanism to avoid the consequences of bad decisions. These drivers made bad decisions because they were not paying attention to the reality of their situation.

In all three previous citations, the drivers had no control of their vehicles, and there were consequences. To take charge, you must first recognize that you are responsible for putting yourself in a given situation.

A personal example of a vehicle theme: several years ago, I had a meeting in a downtown office building. There was parking within walking distance of the office building. Worried about the next meeting, I went into the parking lot and parked the rental car near the corner at the end of the parking garage closest to the building where I was going. I came to my appointment with a lot of time and I had a productive meeting. Returning to the garage, I was surprised by an almost flat strip of guano bird in a 4-inch strip across the width of the car's roof.

When I got to the place, I was thinking about the next meeting. I did not think anyone else was parked in that area, nor did I notice the pigeons gathered in a beam above my car. Nor did I see the pattern of bird guano on the floor of the garage. The signals were all around me, but I did not notice them, so I did not proactively avoid the predictable bombardment. I have never been happier than driving a rental car. I was responsible - not the pigeons - for the "drawings" on the hood of the car. Nor was it the fault of the garage operator. He had not been proactive.

Reality exists, with predictable results. Sometimes reality has a limited scope and minor consequences. Making a rental car with a crude racecourse is a minor consequence for me, although this could be more important for the car wash manager. At other times, the scope is very large, with important consequences. The squirrel man who was probably crushed would agree that he had a significant consequence. But the squirrel man might have been more aware of his reality (the car is approaching). Reality does not worry if we notice it before the outcome happens.

Being attentive and looking for realities allows us to avoid the consequences if we are proactive. We can make choices, like not parking under a well-fed flock of doves. What we teach in workshops is that taking care of them means increasing their responsiveness. You accept responsibility by choosing:

Your thoughts, feelings and actions.
If it is and how you make changes in your reality or circumstances.
Accept what you can not change, but act to minimize the consequences.

You can choose how to respond to events in your life only if you accept the reality of the situation. Accountability means that we choose how to respond. The decisions we make are shaped by logic, how consequences can affect us, and how our behaviors are programmed.

Remember that if you do not get involved, you will feel like a victim of your situation. If you believe you are a victim of circumstances, you will think and act as a victim. If you act as a victim, you will model these behaviors for your team members, who are more likely to feel victimized.
